The Core Reframe

Traditional EQ training tells analytical minds to “identify and manage their feelings.” Technical leaders resist this — and they are right to.

Not because emotions don’t matter. Because the frame is wrong.

The reframe that works:

Emotional intelligence is not the ability to manage your feelings. It is the ability to access information that other people have and you don’t.

When you miss emotional cues in a conversation, you are not failing at feelings management. You are missing data — data that is directly relevant to what happens next.

Your team’s silence in a standup is data. The energy shift when you mention a particular stakeholder is data. The enthusiasm that fades when you announce a new initiative is data.

The Three-Step Method

ASK

Surface information directly. Replace generic check-ins with investigation questions.

Replace: “How is it going?” (invites performance)

With: “What broke this week that I don’t know about?” “What are you not telling me because you think I don’t want to hear it?” “Where is the biggest gap between what I think is happening and what is actually happening?”

ENQUIRE

Stay with the answer until you reach what is actually true. Most leaders stop at the first answer. The first answer is often a performance.

“Tell me more about that.” “What else?” “What would need to be true for that to actually be resolved?” “Who else knows this?”

UNDERSTAND

Confirm your interpretation before acting on it. Checking your reading is not weakness. It is the investigative journalist’s standard practice.

“So what you’re describing is [paraphrase]. Is that right?” “What am I still not understanding?” “What would you want me to do with this that I’m not doing?”

The AI Era Extension

In the AI implementation context, the same information asymmetry problem operates at two levels simultaneously:

Level 1: Human asymmetry Your team knows things about the AI rollout — what is breaking, who is resistant, what the tool actually does in practice — that they are not surfacing in standard meetings.

Level 2: System asymmetry AI outputs don’t expose their reasoning. Leaders who have never learned to ask beneath a surface answer are poorly equipped to interrogate a black box. The skills are the same: ask specific questions, probe beneath initial outputs, confirm your understanding before acting.
